The client WhatsApp group stops working at four people

Somebody suggests a group, and it is a good suggestion. Two people from your office, the client, their accounts person, and later their office manager. Everything visible to everyone. No more forwarding. No more "I told your junior already".

For about six weeks it is the best thing that has happened to that engagement.

Then it is month four, the group has passed two thousand messages, one person has left the client's company and is still in the group, and the following exchange happens in a real practice somewhere every day:

  • You: Did we ever get the vendor agreement for the Pune office?
  • Client: Maine bheja tha na
  • Your assistant: I think that was the rent agreement sir
  • Client's accounts person: ๐Ÿ‘

Nobody is being difficult. The group has simply stopped being able to answer a question, and it will not get better, because what has broken is not storage.

Four things break, and only one of them is about files

A question asked of five people is asked of nobody. Post "we need the March bank statement" into a group and every person in it has a reasonable basis for assuming somebody else is handling it. This is not a character flaw; it is what happens to any request without a name attached. In a two-person chat the same message gets answered within the day.

The client's own confidentiality has nowhere to go. This is the one that gets least attention and causes the most trouble. Their office manager is in the group. A question comes up about a director's remuneration, or about a payment to a related party, or about why one employee's TDS is different. You now have three options: answer in the group and tell five people something two should know, answer in a private message where no record of it exists, or say "call me", which is the option most people take and which produces no record at all. Every sensitive matter in the engagement leaves the written record by design.

It leaves when the person leaves. Half the history of that client lives on your article assistant's phone. When their term ends they walk out with it โ€” not maliciously, just physically. The same is true on the client's side; the person who left in month three is still in the group, still able to read everything, and nobody wants the awkwardness of removing them.

A group produces a transcript, not a record. These are different things. A transcript is everything that was said. A record is what was decided. Somewhere around message 1,140 the client agreed that the machinery purchase would be treated as capex, and there is no way to find that agreement without knowing it exists and roughly when it happened. Why the client portal usually does not fix this

The standard answer at this point is a client portal, and it is worth being honest about what happens next, because most practices that have tried one know already.

The portal gets set up. The client is sent login details. The client's accounts person logs in once. By December it holds four documents and everybody is back on WhatsApp, and the practice has added a second place where documents might be instead of removing the first.

The reason is not that portals are badly built. It is that a portal asks the client to change their behaviour in order to make your record-keeping work. That trade is one your client did not agree to and has no reason to accept. They have a business to run and an app already open.

Any fix that requires the client to move first will fail. This is the single most useful thing to know before spending money on this problem.

Separate the channel from the record

The mistake buried in "portal versus WhatsApp" is that it treats the two as the same kind of thing. They are not.

A channel is how a document or a sentence reaches you. The client picks it, always. It will be WhatsApp, sometimes email, occasionally a phone call and a photograph sent afterwards. You do not get a vote, and fighting it is how practices lose eighteen months.

A record is what the practice keeps. It is yours. It does not have to look like the channel, it does not require the client to log into anything, and it is the thing that has to survive a person leaving, answer a question in September, and hold a confidential matter without broadcasting it.

Once those are separated, the portal question gets much smaller and much easier. A portal is genuinely better at a short list of things: a stable link to a document that does not expire, an approval with a timestamp against it, and a list of what is outstanding that both sides can see. Use it for those. Do not use it as the place documents arrive, because that is not a decision you control.

Three questions to test any arrangement

Not "is it tidy". These:

  1. Can someone who was not there answer it? Take a real question from last
  2. quarter and hand it to a colleague who was not on the engagement. If they can answer it from the record in a few minutes, the record works. If the honest answer is "ask Priya", you have a person, not a system.

  3. Does it survive the person leaving? Assume the assistant who handles
  4. this client finishes their term next month. What leaves the practice with them? If the answer is anything at all, that part of the record was never in the practice.

  5. Can you answer a sensitive question without leaving the record? If
  6. discretion forces every difficult conversation onto a phone call, the most important half of the engagement is undocumented.

Most practices fail all three, and the group chat is not the cause. It is where the failure becomes visible, because a group is the first arrangement that has enough people in it for the cracks to be obvious.

The group is fine. It just cannot be the record.

None of this is an argument for deleting the group. It is a fast, familiar, and genuinely convenient channel and the client likes it. Keep it.

What it cannot be is the only place the engagement exists. The moment it is carrying accountability, confidentiality and institutional memory as well as messages, it is carrying three things it was never built for, and it will drop all three at once โ€” usually in September, usually in front of the client.

If the history lives in chats on their phone, it leaves with them. The test worth running is to assume the person handling a client finishes their term next month and ask what leaves the practice with them. Whatever the answer is, that part was never in the practice.
